Start with the decision, not the data
Before designing any report, answer three questions:

- What questions must the decision-maker answer to make that decision? (e.g., “Is the margin decline driven by volume, price, or cost?”)
- What data answers those questions? (e.g., “Revenue bridge by price/volume/mix for Region North, last three months”)
This sequence — decision, questions, data — is the opposite of how most reports are built. Most reports start with “What data do we have?” and arrange it into tables. Decision-oriented design starts with “What do we need to know?” and selects only the data that answers it.
Highlight variances and exceptions, not baselines
Executives do not need to see that fifteen of twenty cost centres are on plan. They need to see the five that are not, ranked by magnitude, with a root cause and an owner.
Exception-based reporting is not about hiding information. The baseline is available for anyone who wants to review it. But the primary view — the first page, the executive summary, the dashboard — should surface what has changed, what has breached a threshold, and what requires a decision.

Include context — always
A number without context is a fact without meaning. Decision-oriented reports always present results alongside:
- Budget or plan — what was expected
- Prior period — what happened before
- Trend — which direction the number is moving
- Threshold — at what point action is required
The absence of context is one of the most common design failures. When a report shows “Gross margin: 42%,” the reader must already know the budget (was it 45%?), the prior month (was it 44%?), and the threshold (does action trigger at 40%?). If any of those reference points are missing, the reader cannot assess whether the number is good, bad, or irrelevant.
Include interpretation where appropriate
This is where many finance teams hesitate. “We present the facts. Management interprets them.” In theory, this preserves objectivity. In practice, it slows decisions and invites misinterpretation.
A brief commentary — “Gross margin declined from 44% to 42%, primarily driven by a raw material cost increase in Q1 that has not yet been passed through to pricing. Pricing review scheduled for April board” — takes thirty seconds to write and saves thirty minutes of meeting discussion.
Interpretation does not mean opinion. It means connecting the numbers to their causes and to the actions already underway. The controller who produced the report understands the numbers better than anyone in the room. Withholding that understanding in the name of neutrality is a false economy.
Remove what does not inform a decision
Report pruning — the deliberate removal of data, pages, or entire reports that do not inform decisions — is as valuable as improving individual reports. Practitioners confirm that reducing report count is often the single highest-impact change a finance team can make.
A practical exercise: for each page in the management pack, ask the intended audience whether they have taken a decision based on that page in the last six months. If the answer is no, the page is a candidate for removal or relegation to an appendix.
Favour leading indicators over lagging ones
A report that tells you last month’s revenue is a record of history. A report that tells you the pipeline conversion rate is declining, or that customer churn increased in the prior quarter, or that capacity utilisation is approaching a ceiling — those are signals about the future.
Decision-oriented design does not exclude lagging indicators. Actuals matter. But the most useful reports blend lagging results (what happened) with leading indicators (what is likely to happen), because decisions are about the future, not the past.
Common pitfalls
Including data because it is available, not because it is useful. The most common design failure. The ERP produces forty standard reports. All forty go into the pack. Nobody asks whether anyone reads report thirty-seven.
Assuming the reader will interpret the numbers correctly. “I asked a simple question and got three different answers” is a recurring CEO complaint. If the report does not make the interpretation explicit, different readers will reach different conclusions from the same data.
Burying key insights in appendices. If the most important finding is on page twelve of a twenty-page pack, it will not be seen. Decision-oriented design puts the most important information first — on page one, above the fold, in the executive summary.
Presenting results without any reference point. Budget, prior period, benchmark, threshold — at least one reference point must accompany every reported number. Without it, the reader has no basis for judgement.
Designing for completeness rather than actionability. Completeness is the enemy of decision orientation. A complete report covers everything. A decision-oriented report covers what matters. These are different objectives, and they produce different designs.
Confusing “real-time” with “decision-ready.” Data freshness is not the same as decision quality. A well-structured monthly report with validated, reconciled numbers and clear interpretation is more useful than a real-time dashboard that shows unreconciled figures without context. Timeliness matters, but accuracy and structure matter more.

Why do my dashboards not change behaviour? Usually because they were designed around data availability rather than decision requirements. A dashboard that presents thirty KPIs across six tabs gives the user access to information. A dashboard that highlights three exceptions with trend lines and threshold breaches gives the user a reason to act. The difference is design intent.
How do I convince the team to remove data from reports? Start with a pilot. Take one report, identify the decision it informs, and strip it back to only the data that answers that decision’s questions. Run both versions — old and new — for two months.
